Summary

Q & A
Outlines

Highlights
Transcripts
one of the most surprising message in
this book is that best ideas doesn't
come from the
brainstorming actually the idea comes
smaller when you're brainstorming so why
is that if you think about
brainstorming right it's just you say
something and the next person says
something and the next person says
something and the next person says
something none of you are really
thinking you're just sort of you know
whatever comes to mind at that given
second MH if it turns out that all of
the people in the room happen to have
different bits of information and it's
very clear based on what you said that
this information is needed then great
you have an opportunity to make it work
and it could actually give you something
quick and useful but most of the time
what's happening is you've got a problem
MH now you have biased the other people
they're going to just continue where you
were saying even though everybody will
believe that they were not influenced by
what you said they can't help it this is
human brainstorming is fun yes it's easy
and if you need like a very quick thing
MH use it it won't give you the best
idea MH but at least you will get
consensus and it'll be fun when you
trying to solve a complex problem
then brainstorming is not going to give
you the answer if you're trying to solve
the problem of affordable housing if
you're trying to solve the problem of
you know how do we go carbon neutral can
you really believe that you put a bunch
of people in a room and have a
brainstorming session for 30 minutes and
you're going to come up with a solution
I doubt it right so what think bigger is
about is not for the easier problems it
is for problems that are really complex
for which you actually need people to be
able to think
carefully and share different pieces of
information in a thoughtful way to come
up with a solution and honestly I wish
more people did more of thinking bigger
than just having that meeting I mean
think about all the wars in the world
right now most of the time what do they
do they just get into a room have a
meeting the first person says something
maybe the military General and then
everybody else supports what the
military General said MH that does not
lead to multiple choices or multiple
solutions to the problem which doesn't
lead to better quality decisions so I
believe that a lot of times the reason
why our governments will say oh we can
do this or we can do this and they never
think of other options and I think it's
a lot of it has to do with the fact that
in the meeting rooms itself MH the
entire way of thinking about the problem
and the solutions has been biased right
up front by the first person who speaks
the idea is contained in within the
rooms so and it doesn't go out that's
what you're mentioning in the book it's
what I call in the Box thinking in the
Box thinking right so so suppose that
brainstorming is well better than doing
nothing but if you want the greater idea
you have to quit that way and that's
what you call the choice uh Choice
mapping so could you El write us about
uh the way of thinking about the choice
map then give me an idea for a new way
to I don't know make sushi or something
and you're going to think in your head
and spit something out in Choice mapping
what we do is we say let me think about
this in a strategic way are there
cultures in which we eat raw fish raw
something whether it be meat or
vegetables Etc what what have they done
that seems to be really tasty for people
and can I learn from that and apply it
to making a new kind of sushi so it
doesn't really have to be Sushi when you
come you know think about the past ideas
so what made people think it's tasty in
the other field that's right and so
that's the core it's the the core of
choice mapping m is to Simply ask
yourself who else has had a similar
problem not per se in my
specialty who would have had to solve
this problem and what did they do that
worked and you can apply that principle
to any problem you know you know how do
I get my child to study in school how do
I figure out a new career path now when
you are solving a more local problem
you're
simply doing the research to find out
how has this problem been looked
at but as the problems become more
complex then you create what we call a
choice map and a choice map says here's
my problem here are the various parts of
my problem and so you break the problem
down into its important
subparts and then for each subpart of
your problem you first
identify how this part of your problem
is currently being taken care of in your
industry and then you look at totally
other cultures other
Industries and you find analogues for
how the problem has been
solved and then after you've collected
these strategies you now say okay let me
look at these strategies and let me see
what can I put together I can combine
these strategies and come up with a new
idea MH the
Japanese in a sense have a familiarity
with this approach you collect an idea
from you know
foreigners and then you kind of make it
more Japanese a right yes right and you
it's like the ification so that it
still fits into Japanese culture but you
brought an external
idea but you fit it in right that's what
you're doing when you do creative
culmination for Choice mapping so when
you come you collect all this
information and you combine it in a new
way how could we combine all these
multiple information in the best way or
the better way so let's take a Japanese
example like um SII agawa he was the guy
who invented the fmri machine so the MRI
machine already existed and we were
using the MRI machine to see you know uh
look inside you see what's wrong with
you and the doctors are using this to
figure out what the problem is so that
they can give you uh suggestions for how
to yes yes yeah well says well it would
be really helpful if we could also look
at your brain now one thing he
noticed was that your blood oxygen
levels when it
changes you can see a change in your
neural activity and so he says well okay
if I were to look at blood oxygen levels
would I be able to see under the MRI
machine
changes and they first tried it out with
mice and then they found that it worked
M and so that's essentially what he
combined together to create the fmri so
let's take another one like Einstein we
think of him as a genius in fact we've
never found any
difference in the way his
brain looks yes compared to say you know
yours um right but we do know that he
was a patent officer MH for seven years
and as a patent officer he had to study
many patents and so he's collecting a
lot of information so when the time
comes for him to create his theory of
relativity MH he essentially has many
many different pieces of information yes
drawn from different
objects and so now he can play with
these in lots of ways if I do this this
this if I think of this this this now
our brain has the ability to come up
with many many many
combinations and then you you select the
one that works best now you don't have
to be Einstein though I mean obviously
what he did was genius and creating the
theory of
relativity but the method that he did is
something you do every day that you
don't say the same sentence over and
over again so what do you Doh you have a
vocabulary yes of a lot of words and so
what you're doing every time you make a
sentence is you're taking different
words and putting them in a new
combination now if I give you that
sentence let's say you come up with a
sentence and I say well can you make
this better you'll make it better you'll
come up with some new words you'll try
again you'll keep trying you'll keep
trying new combinations of words until
you get maybe your perfect
Haiku right that's essentially what
choice mapping
is um the only thing that I have
done by creating the uh official Choice
map meaning a very structured way is
I've taken what you try to do
naturally M and I organized it for you
right if we show them a picture of the
choice map it's like a table and you
just have like five choices per row and
then you just simply say okay let me
take different combinations of the five
options and I can keep trying different
ideas until I find one that I think
might actually
work now you might ask me why did I
limit you to 5x5 yes e
