comes to digital products operations
honestly I wish I had this video when I
started my online content agency I did
over $400,000 in 2023 and most
importantly I wish I had this when I
began to build out my digital products
and my coaching Services because I
really don't think that there's any
video about this online we got the
funnel maps showing you how to set
things up but no one talks about every
tool you need the people you should hire
how to manage them how to not be an
employee within your digital product
business and setting up a content fly
wheel and this stuff has always been
super challenging for me typically I see
that there's two types of Founders one
who organizes and understands the
importance of meetings they're just a
very process oriented person the other
one which is me is very driven by
creativity they hate when their calendar
is filled because all they want to do is
just build they know what they need to
be working on in order to move things
forward typically that's why marketing
becomes natural for these types of
Founders but I truly believe if you want
to scale your coaching business digital
products School Community or whatever
you absolutely need to understand both
and no you don't need a co-founder to
handle all your operations if you suck
at it if you can order an Amazon package
and have it shipped to you across the
world and on your desk in 3 days then
you can handle a very small team to grow
your creative founder business to 10 20
30 50k all the way to 100K a month which
really brings me to my first point here
most solar Ps are a lie now I'm not
saying all of them but the majority
still work with contractors to delegate
work so even if you're trying to be a
solar preneur you still need to know how
to operate with contractors and then my
second Point productivity is BS
productivity is all centered around
doing more maximizing your day so you
could get the most done I say your goal
should be able to do less why would I
want to do more during my day so your
goal should be able to figure out how to
maximize the impact on the things that
you do work on and this is what the
video is for so that all being said in
this video we're going to be going over
stages of operations leveraging yourself
who to hire info product management
content flywheel tools and software of

zero stages I came up with this chart
here before we get into who to hire what
tools to use how to do a Content
flywheel know that there's stages to
building out operations and systems
within your online business there's no
point in hiring a team if you're not
making any money and looking at the
chart around the 10K to 20K a month Mark
is when you start to develop your team
so you could buy your time back and also
help you scale in this video I'm going
to be breaking down the entire
operations and systems from somebody
who's at 50k or 100K a month in their
info product business as this is what
you will be building towards so you can
know like what things are supposed to
look like but just know there are key
times to implement systems tools and
employees within your online business
and this video just serves as a guide on
what you should be building towards
chapter one leverage look building a
business is all about leverage we know
one main purpose for hiring somebody out
is to save time on doing the repetitive
tasks in return you can focus on the
important tasks that will gain you more
money but as a creater founder the goal
is to put yourself in a position where
you are essentially the creative
director you're the ideas guy now you
get your team to act upon your ideas and
make them come into fruition I'll be
talking more about this later but as a
Creator founder your focus is best spent
on video ideation video scripting
product development like building out
more course material system development
that could be like funnels or even
operational systems and managing your
team putting your focus on these pillars
and nothing else will allow your info
product business to completely Skyrocket
only focusing on these pillars puts you
in a Zone where you're spending the
least amount of time and energy but
getting the maximum in return for
example if I could spend 2 to three
hours of my time writing and recording a
YouTube video and from that I'm only
spending a little bit of energy that one
video in return will get me let's say
10,000 views from those 10,000 views I
might receive 30 book calls and then
from those 30 calls I sell five people
into my 2k offer which will be $110,000
in revenue for my business so in 2 3
hours of my time I gener erated $10,000
now on the opposite end of the spectrum
instead on YouTube I spend 5 days
creating my video once again I have to
do the ideation scripting shooting but
then I was just editing the video myself
the video would end up still getting
around the same results 10K and I end up
selling five people from those 10,000
views making $10,000 for my business
some of you might be thinking wow that's
great 5 days I made $10,000 yeah in the
start that's how it might have to be but
once again the goal is to do less and
less to earn more and more in this
scenario hiring edited to free up my
time and energy it takes to make a
YouTube video will increase the ROI on
the time and energy I have spent now I
can focus my time on other high leverage
tasks instead of editing my own video
this is a pretty basic view on how you
need to leverage yourself within your
info product business but now that you
understand leverage let's move on to who
to hire fortunately I've had the ability
to see behind the scenes of the top
creators operations from the systems
they run the funnels they have set up to
the team that keeps the engine going and
I've also seen creators make millions of
dollars a year just from two to people
on their team I've SE other Creator
scale to 10 million plus a year with a
legit team size of 10 plus people
running the show I've even built out my
own content agency and also build out a
team that helps top creators skill their
info product through Community
Management and everything else that
comes along with it as I was saying
there's stages to this game though on
who you want to hire and when you want
to hire them remember the goal in mind
is to keep yourself on needle moving
activities with that being said there's
a couple key hires that you want to buy
your time back number one is a video
editor this one should be kind kind of
obvious but you shouldn't be editing
your own content this is something that
can take hours or even days to do hiring
an editor right off the bat now puts you
more in that creative director
positioning that you need your focus
should now be leading the editor on
turning your vision for a video into a
finished product spending your time
making individual Cuts coming with
visuals doing sound effects just isn't
it and there's really three parts that
make a video perform well first is
pre-production which is ideation and
scripting number two is production the
actual shooting of content and then
number three is post- production the
video editing no matter how well your
edits are if you don't come with a great
idea and script your video will not
perform so eliminate the editing Focus
all your time and energy on ideation and
scripting for Big Time creators who are
going across multiple platforms they
have anywhere between one to five
editors on their team number two is a
virtual assistant now if you're doing
something like Twitter you obviously
don't need a video editor then that
means your first TI should be a virtual
assistant and the beautiful thing is
that there's amazing people from
countries like the Philippines who are
willing to work hard learn your business
show up every day and be extremely
organized and this right here has always
been my biggest Crux I'm probably the
least organized person in the world I
don't care to put things on my calendar
I don't care to look at the thousands of
emails I get a day and archive all of
them all that stuff is just not
important to me your virtual assistants
should be handling those repetitive
tasks that don't necessarily bring
direct Revenue to the company and the
easiest way for you to figure out what
task this virtual assistant should be
doing is just take one week to note down
all the repetitive tasks that you do
this my look like things like business
administrative tasks receipt collection
expense tracking employee sfreelancer
pay customer service inbox management
issuing refunds client onboarding
content tasks content asset organization
project completion management YouTube
posting and description setup business
organization paperwork organization
project management software cleanup
meeting setups and reminders
announcements basically you want to find
the pepper to the Iron Man or the Donna
to Harvey and a great virtual assistant
should have these two attributes first
is organ ization second is the ability
to adapt without vetting for those two
attributes in your virtual assistant
then you're wasting your time and your
energy having to manage every single
little thing that they do which in
return just creates a job for yourself
number three is copywriter once again
I'm explaining this from a stpoint of a
top Creator and a copywriter is a secret
weapon for these top creators content
flywheel now finding a solid copywriter
can be extremely difficult you need to
think like you in terms of content which
can be extremely difficult this is why I
still think really good copywriters are
super underrated I've seen creators pay
anywhere from $2,000 to $6,000 a month
for a great copywriter but this person
will help your entire content flywheel
and I'll talk about this more later the
content still needs to be true to you so
you still should be writing out your
videos or tweets but then the top
creators use that single source that
vieww written and then hand it off to a
copywriter to distribute it through the
other platforms and one copywriter can
handle three emails a week Instagram
captions IG story sequences packaging up
emails into LinkedIn posts setting up
Landing pag copy and much more a great
copywriter will take all this off your
plate and really what I'm saying is that
they're a secret weapon to these top
creators most people don't know this
number four appointment setter or DM
manager this one's another secret weapon
for those that are on Instagram or X
that not too many creators out there
we'll talk about for free having an
appointment setter in the DMS is there
to nurture your following spending your
time nose deep in messages isn't
actually where your time is best spent
yes as a Creator you should actually be
responding to people but a DM
appointment setting is there to
specifically nurture warm leads if
somebody follows you they're a warm lead
then that warm lead is taken through a
sales script from your DM appointment
seter to book a call or even sell a
product within the DMS and the great
thing about it is they're responding as
you the Creator because you have the
ultimate Authority within your DMs it's
because the people who follow you look
up to you and this boosts your
conversion rates significantly number
four customer success manager now when
you start to level up the sales with
your digital product and start to obtain
more people for your high ticket
products specifically in one of my last
videos I explained how you want to Stack
your offers for info products but I was
just saying once you get more people
into your digital products you need
someone to help manage them the
onboarding process and most importantly
the customer success this customer
success manager pretty much becomes the
FAQ section the fact section of your
business they will refer the customer to
material that will help them with a
common question and they're also
responsible for monthly or weekly touch
points with your client making sure that
overall the customer is having success
throughout your your program number five
coaches now this is when you start
getting really big implementing coaches
into your product is a way to add a ton
of value and save yourself a ton of time
the coach in this sense is a mini you
they've already went through the program
and saw success they know how everything
works and now they're in the community
to help answer anybody for a high ticket
program where people pay access to you
this can be extremely beneficial cuz now
you're buying your time back the coach
in this becomes the point of contact
instead of you for your students number
six graphic designer at this stage in
the game you're looking for efficiency
your sole focus should be building new
systems creating new products and
creating one type of content a designer
can do many things for starters it can
help your products see the day of light
much quicker they can easily throw up
web pages shortening the Gap to release
the designer is also useful for setting
up story sequences Twitter Graphics as a
same web page design email graphics and
even thumbnails number seven sales guy
sales calls is something that eats up a
ton of your time as a content creator
it's important to be on them when you're
initially selling your product But as
time goes on it's time to hop off the
sales calls and let a professional step
in it's self-explanatory this person is
there to take the calls that are booked
and to sell those leads into your
product they can also be an appointment
setter themselves or work directly with
one for your salesperson you're
typically giving away 5 to 20% in
commission from the revenue generated on
the sales that they make there's a lot
of other things that this person can be
doing like setting up the sales
operations the tracking the customer CRM
there's a lot that can go into it it but
that's really it for a team when it
comes to an info product business these
are what the big creators are operating
with and as I was saying before it
really depends where you're at with your
business who you should hire what
systems you should have for them Etc and
to be honest you can literally scale to
$2 million a year with one VA one to two
video editors and one appointment setter
SL salesperson that's all you really
need now let's go on to info product
management so now that you got everybody
hired for the particular stage that
you're at with your info product
business management becomes crucial
because the goal of hiring somebody is
for them to ultimately make you money
and save you time but a lot of business
owners end up hiring somebody and in
return they just create a new job for
themselves because they're micromanaging
every single little thing that they're
doing unfortunately in this space it
doesn't work where you just hire
somebody and all of a sudden they know
what they're doing and they're going to
solve all your problems when initially
starting my content agency I ran into
this exact situation here editors were
sending in videos that had 50 plus
Corrections on them virtual assistants
were organizing things right they're
also telling the clients the wrong
things it was literally quite the
disaster if you don't have a great
management system set up this is then
how you become that employee within your
business like I was so there are three
things that you absolutely need to avoid
the Employee Zone number one is Sops
number two is key performance indicators
and then number three is team ecosystem
these three key areas are a great
starting point to actually make your
business feel like a working
organization people are working with
each each other things are running
smooth so let's go over number one Sops
Sops stand for standard operating
procedures they're essentially a
step-by-step procedure for completing a
specific task and you can create these
for video editors csms virtual
assistants copywriters you name it
pretty much anybody needs a sop even
yourself you can give yourself Sops and
what that sop really is is a barrier
between you and 50 plus questions from
your employee asking you on how to
complete a particular project and you
can see if a project or task went wrong
cuz you can look into if an employee is
stuck to the procedure or not and I'm
going to give you a quick example for an
editor we come up with a step-by-step
procedure for achieving our brand
designs and then the type of editing
that we want and this is everything from
fonts to use colors types of background
music types of sound effects types of
b-roll footage to use checklist of
common mistakes to look for before
uploading where to upload the video for
reviews basically everything is outlined
every little intricate step is outlined
as much as possible and this makes it
very clear for what the person should be
doing and if they aren't performing well
at their tasks more often than not it's
because you as a manager have failed
them but one thing to do and I forgot
who came up with this but you as a
Creator founder should have a day where
you come up with a sop for me it's sop
Saturday so every single Saturday I sit
down and create at least one sop for my
business so for you pick one day out of
your week to come up with that sop and I
can't drill this in your head enough
Sops are extremely important for you to
operate like an actual CEO and an actual
business number two here is key
performance indicators kpis it's
extremely crucial to set expectations
for the employees within your business
I'm even talking about when they show up
what tasks they will perform what goals
they are expected to achieve what goals
the company are expected to achieve and
even how to level up and earn more
within the company going back to the
editor I set expectations right off the
bat I explained to them that their job
as an editor is to send in well crafted
videos that don't need any corrections
CU soon as I have to turn my focus onto
Corrections I'm now pulling ping my
focus away from those High leverage
tasks that will help the company make
way more money in return will also help
the editor make money now I don't
explain to him in that harsh of a way
but the employee needs to understand why
they are there and what is expected of
them and the best way to hold them
accountable on your expectations of them
is setting up those kpis and what a kpi
is is just a reasonable goal that they
should achieve in an expected time frame
for a copywriter that's doing emails
this may look like increasing the open
rate from 20% to 30% within a month
getting the click-through rate to
increase by 2% and it can even be things
like just general writing Improvement
you want to make these obstain and not
ridiculous otherwise you'll just stress
out the employee and each time you have
a meeting with employee you can go over
their kpis talk about how they are
hitting them or how they are not hitting
them it keeps things on track and keeps
everybody growing which in return keeps
the company growing number three team
ecosystem having a team ecosystem is the
dream scenario it's how you get the
company to scale and operate while
you're sitting at a beach and Bali for
example a couple couple weeks ago I
broke my phone and the internet and cell
data wasn't working while I was up in a
lake house in Upstate New York the trip
was around 4 days long I had no sell
service no data no Wi-fi Nothing by the
time I came back to my apartment I
opened up my laptop and I was met with
the best scenario possible which was the
company was still growing I was getting
sales for my info product some content
was still being made and overall the
employees were working together to
implement projects and ideas so
basically the entire team needs to work
together you can't have the editor just
sitting in a room alone only talking to
you you needed to create that team
atmosphere get others to set projects in
place that move levers get others to
talk to each other to figure out how to
complete a project and this is really
how you go about it so the first thing
you want to do is become the master
strategist so you want to develop the
strategy behind a particular system that
you want to implement let's say you're
going to be doing a workshop promotion
for your coaching offer so now how can
you get the DM Setter the copywriter the
designer the editor all to work together
to complete a successful Workshop
promotion so what you need to do is
outline the strategy make it very clear
set goals timelines each task that needs
to happen in order to have a successful
Workshop promotion and what even a
successful Workshop promotion looks like
and what it actually looks like is
landing page creation getting a video
sales letter going doing a IG story
promotion then you will lay out who will
handle each task and how the team should
be communicating to get it done like the
copywriter needs to communicate with the
designer to come up with Instagram story
sequences the copywriter should also
communicate again with the designer to
create the landing page you as the team
lead can communicate with the copywriter
and the editor to figure out a
successful video sales letter for the
landing page so your role once again
becomes the creative director in the
entire project you will just check in
periodically to make sure people are
completing their task and it's up to
standards as far as quality the
important thing here is allowing others
to communicate to get something done as
soon as you lock this right here scaling
becomes five times easier content
flywheel all right you know who to hire
how to manage them but I want to touch
on this content flywheel and the systems
that you should be developing for
yourself before we move on to the tools
that these Big Time creators are using
but for the big tators they're at a
certain point where they're operating on
the four biggest platforms that's
YouTube Instagram X and email there are
three processes that you should have at
this point when it comes to creating
content one a system for generating
ideas two content schedule and then
three a system for Distributing content
across all platforms looking into
generating ideas this is pretty much the
same across all platforms it doesn't
matter what program you use for
generating ideas these top creators they
use everything from Apple notes to
notion to Trello whatever one doesn't
matter but really it just looks like
this number one jot down your idea find
the area where you can write down the
topic of idea that pops into your head
for me this is Apple notes this is
something that typically gets filled up
quickly and you can do this throughout
your day number two scripting area
here's where you take your best ideas
that still resonate with you and build
out the script number three record pick
a day within the week that you want to
record all the scripted ideas number
four upload for edit you need an area
where you have all your raw footage and
you need to pass that over to an editor
number five post the video create a
calendar for when each video is going to
be uploaded throughout the week this is
the system that you want to develop it's
really not that complicated personally I
use Apple notes mixed with notion in
order to take an idea and get it to
where it's posted content schedule best
practices this is cliche but when it
comes to content consistency is key for
starters the more you post the more of a
chance you have of just gaining more
views and then of course taking those
views selling them into your info
product but the second half of being
consistent is that through consistency
you find Clarity the best way to get
good at content is fail your way to your
H 100th video that process there will
teach you more about content creation
than any expert out there because only
through being consistent with content
you really figure out what are those 1%
changes that you need to make on the
next piece of content and when it comes
to the best practices of your content
creation schedule most content creators
will have a single day where they bulk
record all their videos for the week or
if you're just doing Twitter bulk write
out all your you know tweets out there
so what you want to do is just like I
said jot down your ideas throughout the
week or day and then you want to take
those ideas keep on developing them into
scripts and then by Saturday you have a
batch of videos that you can record in
one go now for that actual upload
schedule itself this is what the top
creators are currently doing YouTube is
one video a week Instagram is one real a
day Twitter is three short posts a day
along with three long form posts the
week and then email can kind kind of
range is 1 to 7even emails a week now
this is all content but to avoid broke
Creator syndrome you also need to
consistently be promoting now if you
have an issue with consistently
promoting your offer well that just
means you have an issue with how well
your offer is designed because let's be
real here we're here to create a
business and not get famous if you don't
feel comfortable promoting your offer
all the time then you know deep down
it's not a great offer and you're not
going to be getting any sales but as far
as a promoting schedule this is a rough
outline of what the top creators are
doing and it could also veryy from
platform to platform so for YouTube
there's usually an offer promotion in
every single video along with a freebie
promo in every other video for Instagram
there's one to two high ticket promos a
month with one low ticket promo a week
along with one lead magnet a week and
with x/ Twitter there should be one lead
magnet promo bi-weekly for email you
want one call to action to a high ticket
or even a low ticket every single email
this is a rough outline of what you
should be following when it comes to
promoting your offer too many creators
are scared to do this and they literally
miss out on hundreds of thousands of
dollars because they are scared don't be
that person and by the way I should just
say this you only need two platforms to
make over a million a year as a Creator
founder more platforms can help but I've
worked with and talked to creators who
are only using one main platform and one
secondary platform to make over a
million dollars a year and a main
platform is something like X YouTube
Instagram and a secondary platform is
email so take your main platform and
then make sure you have email and that's
because email is more like m middle of
funnel and explain that in other videos
but yeah you just want one main platform
and essentially email and then there's a
typical cap around a million doll a year
when it comes to having those two things
set up so if you want to scale past that
that's when you need to start to
introduce other platforms all right now
let's go over a system for Distributing
your content across multiple platforms
to make things easier on how to come up
with this content flywheel and
distribution I'm going to just be
explaining things with Instagram and
email but what we're really looking for
is to maximize the value of one single
piece of content if you're going to be
putting all this time and effort to
script idate shoot record whatever and
you want to make sure you get them
maximum return on your investment and
the best way to do that is just
repurpose your content I talked about
before how these top creators work with
a copywriter in order to come up with
that really great content flywheel so
looking at this example here let's say I
script a video for Instagram I would
then want the script to be turned into
an email now you're not brainstorming
and writing out a completely new idea
for your email you can either have
yourself just rewrite to fit the format
of email or better yet get a copywriter
who specializes in emails to take that
script from your Instagram and apply the
best copywriting tactics for email to
that script for Instagram this could go
even deeper each video can turn into a
marketing message for your Instagram
stories a copywriter can take that video
and create value posts for your
Instagram stories and even end up
creating promotions out of them so quick
recap whatever platform that you're on
you should have a single area where you
post a fresh idea and then take that
idea and rework it for another platform
creators I've talked to seem to be all
over the place with this meaning some
creators develop their original idea on
YouTube and then rework that for email
others use Twitter to test that ideas
and then they take the winning ones and
turn them into Instagram videos and then
they turn it into an email whatever
format or platform you like writing for
should be the thing where you just focus
all your time and energy at and then you
have your copywriter rework it for the
other platforms all righty let's get
into the tools of the top creators let
me say I am a big fan of automating
things but I'm not a fan of the solar
preneur method as I expressed before the
future is in lean teams with software to
fill the gaps gone are the days of big
businesses gone over the days of doing
things by yourself although that was
really never a thing but really the info
game is changing and small teams are
necessary in order to succeed that's
really for a different video but for now
let's just get into the best tools to
use for your coaching Consulting info
product School Community whatever these
are the best tools to use for your info
product business number one is no no
notion is best for team project
management company Wiki AKA sop database
and also lead magnet development for
project management you want to create a
system within notion so each team member
knows what they're working on throughout
the week either you or the VA assigns
these tasks and the employee wakes up
and they have a timeline of what needs
to be done Company Wiki this is a
database of everything about the company
that every single employee can view this
includes Sops website passwords vacation
policies software license you name it
anything about the company goes in this
database lead magnet development it's
pretty self-explanatory but notion is a
really great place to develop your lead
magnets for multitude of reasons they
just make it super easy to create a link
so you can give that away as a
downloadable number two is slack now
slack is used for two things number one
company Communications this is where you
handle all Communications within the
company and to do this you really need
to set up three main things one a
sign-in Channel this keeps people
accountable so you can see when people
are actually signing into work the
second here is Project channels each
project you have
needs a separate slack Channel with only
the team members who are on that project
this gives them an area to communicate
on how to complete that project example
of this is for a workshop promotion you
would want to create a channel for that
and you only need a copywriter and
designer within that and then the third
thing that you want here is an
announcements Channel pretty simple this
is where you call out to everybody
within the company giving them an
announcement and then the second reason
why you want to use slack is for your
high tiet Consulting offer this can be
another video where I talk about how you
want a really high ticket offer where
people pay access to you slack makes it
a little bit more secretive than school
and also keeps it a little more
professional third program that you want
is convert kit now there are a bunch of
email providers out there but I found
that convert kit is probably the best
for those that are selling an info
product you can easily set up email
sequences you can develop a okay landing
page with it and also give away
can make for the landing pages they're
best for just giving away a free lead
magnet but when you want to develop your
funnels using an actual web page
designer is best for this so framer
clickfunnels web flow they're all really
great there's even a free one called
card that is great for you to use
whatever it is you need a separate
program that's specifically dedicated
for making landing pages I particularly
like clickfunnels because it's
specifically made for info product
sellers number five is stripe stripe is
by far the best way to collect payments
for your high ticket Consulting offer
number six is School School in my
opinion is one of the best platforms to
host your course on it's just super easy
to navigate and if you have a low ticket
course this just makes sense cuz you
also get the community future which is
super popular right now now if you have
a high ticket out offer actually keeping
your course on notion is probably your
best bet as well as keeping that
Community aspect on slack as I explained
before number seven here is zapier
zapier is obviously great for automating
tasks you can do your onboarding emails
with zapier you can even have slack
automations or just fill in those gaps
that don't need a human touch and are
super rep competive and that's pretty
much it you do not need to go crazy with
the tools if you're on a budget all you
really need is convert kit notion slack
and stripe and that's a complete digital
