through a simple example of a coffee
shop imagine you have a cozy and
inviting coffee shop that you have set
up with the vision that every customer
who walks through the door feels
instantly welcomed and leaves with their
favorite drink in hand swiftly and with
a smile the goal of the coffee shop is
to ensure that efficiency meets Warth to
help you in the shop you have a barista
working alongside of you let's look into
how this Vision can be brought to life
with a different building blocks of
operational excellence value stream

let's look at the value stream with
copies the customers are the people who
need a quick coffee fix and a warm
welcome this means having a clear
understanding of the Persona and what
they
value the outputs they require are the
drinks you serve such as coffee tea hot
chocolate made with care and high
quality here we need to know the ctqs
which means the elements that are
critical to Quality for example time
temperature taste
Etc the processes are the steps from
getting the supplies for your drinks to
handling out the drinks here also comes
the people you and your employees
working together to creating a positive
experience the inputs that go into the
processes are coffee beans tea milk
chocolate and other ingredients finally
the suppliers are the businesses that
provide you with high quality
ingredients or Services of course there
are other processes that support the
value stream such as purchasing
inventory renting and maintaining the
shop maintaining business pyramids among
others these are called supporting
processes while delivering the tangible
value to the customer customer is a
primary
process let's look at the objective next
from your vision you have set two clear
operational goals first serve coffee
within 2 minutes for the customer
entering second engage with the customer
Post Service to ensure they are happy of
course you must break this down further
into actions kpis and then set up
dashboards and metrics to measure these
the this brings us to the last and third
building block organizational structure
it is the backbone of your operations
and ensures you can run the shop
smoothly the workload depends on the
volume of customers that you have and
what they generally order you will have
to manage this workload effectively so
you can deliver on your
objectives there might be peak hours
when you will need more
staff once you determine the the
workload and the action the next part is
to define the standard operating
procedures or
sofs these are written instructions on
how to make each rink and service the
customer which help maintain quality and
speed now that you know the volume of
work have taken account of the actions
that need to be done such as greeting
the customer taking the order preparing
the coffee serving it Etc the next step
is to define the roles in your shop once
you have the roles then you can assign
the responsibilities to the different
roles let's say you define two roles one
for overseeing customer interactions
from greeting the customer billing and
feedback collection the responsibility
of this role is to ensure the shop has a
welcoming
atmosphere the other role is the Barista
who specializes in crafting drinks
managing the pace and quality of
Beverage
preparations the responsibility of the
Barista is to ensure that the drinks are
ready within the set times and are of
the right
quality now if you try to connect the
dots for your coffee shop your vision is
affecting your value stream directly
knowing you want to serve drinks quickly
and with a smile means you need
streamlined processes choose reliable
suppliers and train yourself and and
your Barista to be both efficient and
friendly based on an understanding of
your value stream you can set realistic
objectives for example if you know your
Barista can make a drink every 2 minutes
it means that you will be able to meet
the target of 2 minutes for serving the
drink of course technology plays an
important role here if your coffee
machines take a long time to ground and
deliver coffee then it will slow down
the other steps in the
process the objectives then support the
determination of workload and the
actions that need to be taken to
complete the
workload based on this you will need to
create soaps for making each type of
drink to ensure speed and
quality you will have to define the
different roles that you require such as
a cashier a barista supporting Barista
and assign them their
responsibilities finally you will also
need to plan the staff schedule to
handle peak times or have extra staff
during the peak hours so to attain
operational excellence do you have to
master all these building blocks
eventually yes but as a start you must
find out which building blocks you are
most behind on and can create the most
impact for your
business you will have to work on all of
them continuously L but put more
emphasis on the ones the organization is
struggling with the most at the moment
also operational excellence is more
about the journey than the destination
when you think you have mastered all of
the building blocks you will realize
that your organization or department has
started expanding and
growing this means that you will have
new challenges that you will have to
keep working on continuously rather than
as a one-time Target
