In the last episode, we looked at how we can systematically communicate
value. In this episode, we really take a look at the individual components.
One of the most important decision criteria for decision-makers is, of course, the potential of an
investment. In other words, how great is the company-relevant potential for SEO and content
marketing in our case?
What can be achieved?
And here it is crucial that we speak the language of the decision-makers and not our industry or
topic language, but what they understand.
And in my view, there are three incredibly practical metrics that even outsiders outside of
SEO, outside of content marketing, can easily understand.
The top of the list is the entire available search market.
This is the number of users searching for your defined keyword set.
This gives a good overview of how big the whole thing is.
And is it now about "Oh my God, that's exactly how it is now!"?
No, it's about them having a good estimate of 'Okay, how big is this?
Is there any way it can pay off?' And then we go one step deeper, because what is available is of
course cool, but not everything will be available to us.
And the total reachable search market is the number of users you can reach.
Of course, you won't reach everyone at number one either, because you don't have a click rate of
100% at number one either.
And how do we assess this?
By simply looking, is this within our domain rating framework?
Do we have enough authority to rank here to be able to play along?
And then the last metric, the managing directors or People who are simply interested in sales, find
the most or most exciting is of course the commercial attainable search market.
This is the number of direct buyers - i.e.
at the bottom of the funnel - that you can reach.
And this is the sum of the traffic potential of your commercial keyword set within your domain
rating framework.
And now you're thinking, okay, that's quite cool, these three things, how can I imagine that?
How would I communicate this to a board member, a managing director, a CMO, a marketing manager?
Of course, this would be presented graphically in the following way, simply to make it totally
comprehensible. Okay, that's all that's available in our market and around our market, and that's
currently reachable for us based on our authority, and of what's reachable, that's the
commercial share.
And of course - if we now invest in digital PR or link building, for example, and increase our
authority - then of course our reachable search market will increase.
And what do I mean by 'this is where reality lies'?
Here lies the reality of what is really valuable for a company, because it is often the case that
commercial keywords are of course always valuable for a company.
But if we then become more and more informative and move further away from the product, the less
valuable the whole thing becomes.
This means that we take a very product-driven approach, i.e.
product-led SEO.
That said, I always recommend making the entire available search market smaller and more realistic
and product-driven so that you don't generate traffic for the sake of traffic, because at the
end of the day...
Decision-makers are not interested in visibility indices or traffic, they are interested in: What
is lucrative and how can we generate sales and profits?
So. Then, what decision-makers also love and what simply sets a great business context for our topic
is Share of Voice.

If you have a clearly defined keyword set that really sticks to the context of the product, then
a share of voice is a proportion of that, a great illustration to show developments.

One thing is to show potential, which is perhaps the first step.
The second step is then something like this, to show okay look, compared to our competitors, we

So. As a reminder perhaps, when we do keyword research - and most keyword research is just
keyword lists, which in itself is ultra sad: good keyword research is not just a keyword list, but a
keyword list that is then actually mapped onto pages, which we then use to actually capture that
demand. And the end result of a keyword research, a good, high-quality, professional keyword
research, is a keyword map with pages, search volume, estimated potential traffic value per page
and an overview of these things that we have now looked at, these three metrics, namely total
available search market, total reachable search market and which of these is commercial.
Do we now have to show these details to the decision-makers?
No, but you can make evaluations based on such keyword research and then present it fantastically
in McKinsey-style graphics.
And it is much easier, according to decision-makers etc.
to pick up. Okay, okay, okay.
The important thing - which we also touched on in the last episode - is that when we want to pitch
SEO and content investments, we always want to derive them from a corporate goal or strategic
priority. That's how we anchor ourselves in the business context and are not like: 'Yes, they
still exist. We don't know exactly what they do.
They're doing something with the marketing department.
I have no idea.
If we anchor it in this way, it becomes clear to all decision-makers how SEO contributes to the
company's goals or to a strategic priority.
If we don't do that, we are the ones who do something with traffic.
Otherwise we're 'Ah, they're doing this to pay towards this business goal'.
In this case, 'Hey, okay, we want an additional 2 million organic sales through the website.
That's the company goal.
And then clearly the steps.
How do we get there?
Of course, if we communicate more concretely than in visibility indices, traffic blah blah
blah, then we are also easier to evaluate.
And that is probably often what worries marketers.
That's why it's important to manage expectations fantastically right from the start by making good
comparisons. And here are a few examples from coarse to fine.
So some are better for roughly managing expectations, some are better for actually doing
the whole thing in detail, it always depends on which decision-maker you talk to.
A managing director is interested in other things than a CMO or a marketing manager.
Okay, okay, okay. Grob: Of course we compare.
We look at our competitors and say: How old is this company?
How old is this website? How long do they do SEO?
What kind of turnover do they make?
How many employees do they have?
So we don't, I don't know - we have 50 employees and are a small player and compare ourselves to a
company with 20,000 employees.
Is that realistic? Probably not.
And this is how we manage expectations and results.
If we then dive down a bit, a bit more into the finer, more detailed things, we can compare: Okay,
how many organic pages do they have?
What kind of backlinks do they have?
What kind of authority do they have?
And to really dive down into the details: the comparison of individual pages.
And the comparison of individual pages should always be treated with caution.
But if you do it right, it can be the biggest lever.
That means, for example, if you show ...
There is always one side that is particularly important to a managing director or a marketing
manager. And if you can clearly point out 'Hey, it's nice that you're proud of this site, but look
what our competitors have there' and then say 'Hey, look, this is our thing.
We are proud of this. But they do something that is ten times more ingenious', then it is much
easier to shake loose the budget, let's say, for such an investment, where you say 'Hey, we not
only want to catch up with them, but we also want to surpass them'.
So. And I think that's just an incredibly important mindset, which I've already presented in
an episode about how Amazon does things.
It's cool to have a desired output, but I often have the feeling that output and input are not
linked. We have this output, these goals, but it's not really clear how we're going to get there
and that's why we don't achieve this goal.
In SEO, this is not so difficult in principle.
Does that mean I can plan exactly the input and that is the result?
No, it's impossible in SEO because, for one thing: What are the competitors doing during this
time? How is the algorithm developing?
And we have an algorithm that is not 100% comprehensible.
But we can plan better than we are doing now.
And if we can explain the steps in more detail, then it's not a question of it being exactly the
same. Because business plans are never like that and that's not the point.
It's about an assessment, but it becomes much more comprehensible for everyone involved,
regardless of the level.
And that means, let's say we have a company target: 2 million additional organic sales via the
website and we know from experience from the conversion rate, okay, we need around 300 leads
for that. This is assuming that all our leads are the same, which is not the case.
But of course we can determine it using large numbers.
Okay, from experience we need about, let's say, 10,000 commercial entries via Organic.
To get 10,000 additional commercial entries via Organic, compared to the competition, we are well
positioned in terms of domain rating, we are absolutely competitive.
In principle, the website is very well set up in terms of UX and technology.
All we really need to do is increase keyword coverage so that we pick up more of the demand
that interests us.
We would have to build 15 landing pages and ten guides and these things would require: Okay, the
15 landing pages need to be created.
They have to be designed.
They then have to be legally checked because we are in an industry where it is important, for
example. And then we have, for example: Okay, the final result is a cost estimate of €60,000.
And then we have a link and clear steps on how to get there.

And because we have made these steps so clear, the probability of success, the perceived

marketing, but it is very concrete.
It's scary, but we manage this by providing great support, managing and categorizing
expectations well at various levels right from the start.
